AI Bites: What does an Intelligent Transformation Director actually do?
A year ago, Ben Gallagher was using AI tools to solve real-world problems in his role as a Client Director at ITG. Now, he’s our Intelligent Transformation Director and a key figure leading AI transformation for ITG and our clients — but what does that role actually entail?

“Intelligent Transformation Director” sounds like one of those titles that means everything and nothing at the same time.
People imagine someone picking shiny tools, rolling out copilots, or running flashy demos about the future of work. In reality, most of the job has nothing to do with models, prompts, or even AI itself.
The real work sits much closer to how work actually gets done.
At its core, the role exists because most organizations don’t have an AI problem. They have a workflow clarity problem. AI just exposes it faster.
When you try to automate anything, all the hidden mess shows up at once: fields that mean different things in different teams, “optional” steps that are actually critical, rules that exist only in someone’s head, and people acting as human glue between systems. AI doesn’t create that chaos — it reveals it.
So a big part of the job is getting into the finer details when it comes to marketing operations.
Before you talk about automation, you’re untangling how work truly flows end to end. What inputs actually matter? Where decisions really happen? Which steps add value, and which ones exist because “that’s how it’s always been done”. AI transformation often starts with fixing briefs, stabilizing inputs, and making decisions explicit — not writing prompts.
Another critical part of the role is decision design.
Most operational work is a mix of two things: tasks and decisions. Tasks are the boring, repetitive bits — assembling spreadsheets, reconciling exports, rekeying data. Decisions are where judgement lives — spotting anomalies, making trade-offs, calling out risk.
Good AI transformation separates the two. Systems should handle aggregation and consistency. Humans should handle judgement. When done well, you end up with things like “decision inboxes”, where the system surfaces only what genuinely needs a human eye. The win isn’t just hours saved — it’s better decisions, made more consistently, under less pressure.
There’s also a less glamorous but essential responsibility: saying no.
AI ideas are never the bottleneck. Every team has a list of things they want automated, many of them genuinely useful. The hard part is prioritization. An AI transformation leader has to ask uncomfortable questions like: what’s the cost of not doing this? If the answer is “it’s annoying but fine”, it can wait. If the answer is “we can’t scale, or we lose a client”, it can’t. A bloated backlog is just a polite way of avoiding those conversations.
As things scale, the role shifts again — from builder to enabler.
Early on, everything runs through you. You prototype, automate, prove what’s possible. But that doesn’t scale. Real transformation happens when the people closest to the work start improving it themselves. That means demystifying AI, helping non-technical teams see that domain knowledge is now a building material, and giving them permission to fix problems they’ve lived with for years.
Ironically, one of the best signals you’re doing the job well is that you become less essential.
Finally, there’s governance – the part nobody gets excited about, but nothing works without. Tools can be built in hours now. Getting them safely into production can take weeks. An Intelligent Transformation Director lives in that tension: moving fast without breaking trust, designing guardrails that protect people and data without freezing progress. Governance, ownership, and accountability aren’t blockers — they’re what make scale possible.
